
The Goal Translation (GT) Process provides a structure for translating an Organization’s Goals down to each team within the Organization. This Process assumes an Organization Structure as illustrated in Figure 1. The GT Process uses a series of steps to translate a team’s goals from the Team Leader to each Team Member. Engaging all the teams in an organization in the process, ensures that everyone’s individual goals align with the Team’s Goals and the organization’s goals. The Goal Translation Process is applicable to any team within the organization. It usually begins with the Organization’s Senior Leader and his Leadership Team. They first determine the Organization’s overall goals (i.e. the Leaders Goals) and then translate those goals into each Team Member’s goals. Once this set of goals is established, each Team Member’s goals can be used as the Leader’s goals for each reporting Organization. Each Reporting Organization repeats this process until goals have been translated down to the front line working level. This iterative Goal Translation Process is an important tool for influencing an Organization’s Culture. It provides legitimacy to the goals by clearly linking lower level team and individual goals to the overall Organizations Goals. The translation process is a team engagement that analyses and quantifies the appropriate expected contribution of each team member to the accomplishment of the team goals.

Prepare Leaders Goals: This first Step is for the Team’s Leader to work with his direct subordanites, that comprise the Team, to develop Goals and Objectives for the Team. The Team’s goals will be based on the Team Leader’s membership goals from each of the the teams for which the Leader is a member. If the Team Leader is the senior leader of the entire organization, the Leader will draft the goals for the overall organization.
Review Leaders Goals: When the Team Leader has drafted the Team’s proposed goals they are then reviewed by each Team Member. for feasibility. They may discuss the draft goals with other Team Members and develop comments as may be appropriate. These comments are forwarded to the Leader in the Finalize Leaders Goal Step.
Finalize Leaders Goals: In the Finalize Leaders Goals Step, the comments from each Team Member are addressed and resolved by the Leader. The Team’s Goals are finalized, recorded and forwarded to each Team Member in the Prepare Member Goals Step.
Prepare Member Goals: When the Team’s Goals are finalized, the Team Members work together to translate the Team goals into the individual Team Member goals. If the Team Member also has a reporting team, they are expected to propose their draft Team Member Goals to their reporting team as draft Team Goals (Step Prepare Leaders Goals). This step is where the process becomes iterative with each new team down through the organization. When the Team Members have completed translating of the goals, each Team Member submits their draft Team Member Goals to the Team Leader for final approval in the Finalize Member Goals Step.
Finalize Member Goals: When the Team Member’s draft goals are forwarded to the Finalize Member Goals Step, they are reviewed by the Team Leader. Any appropriate adjustments are made by the Team Leader and the Goals are forwarded to the Complete Goal Translation Step. Each Team Member receives their Team Member final goals. If they have a reporting team, they will also then finalize their Team Leader Goals. Now the Team is complete in the goal translation process having established the Team’s goals and each Team Member’s goals. The goals are forwarded to Complete Goal Translation as a final recording of the Goals. Each Team Member who also has a reporting team will continue to lead the goal translation process with their team members.
Complete Goal Translation: In the Complete Goal Translation step the process is complete and the Team Leader Goals and the each of the Team Member Goals are recorded. A complete set of goals, including team leader and all team members can be retrieved for each team. Also, each Team Member’s Goals are linked to their reporting Team Goals. This ensures goal alignment all the way through the organization.
